Consultancy for fitness studios and health clubs

The UK had 7,463 health clubs and 12.1 million members in 2026, a penetration rate of 17.6 per cent, according to the State of the UK Fitness Industry Report 2026 as reported by Health Club Management.

That count comes from LeisureDB, now renamed Evolve; a second 2026 report uses a different method and counts the market differently. The report describes growth driven increasingly by utilisation and value rather than by expansion alone.

A national figure does not say which problem one premium studio has. The same growing market can leave a studio short of new enquiries, losing members after their first month, or full in classes that contribute little. Commercial help for a fitness business starts by comparing local enquiries, repeat bookings and contribution by class to see which, then works on five problems: pricing and packs, instructor and timetable economics, a second site, positioning, and the founder's largest decisions. The Boutique Consultancy works with fitness studios and health clubs on each of them.

Pricing, packs and memberships: Pricing & Profitability

Pricing work starts when the structure set at launch has never been tested against what members actually do. Pricing & Profitability finds what each class, pack and membership earns before anyone decides what it should cost.

Three signals say the work is due: few people moving from an introductory offer to paid visits, members using their membership far more or less than it was priced for, and a sold-out evening class charged the same as a quiet early one. Early return visits are another, and membership retention and rebooking covers what to watch. How each model should then be priced, and how a change is made, belongs to the pricing work itself.

Instructor pay and the timetable: Operational Excellence

Instructor cost and the shape of the timetable sit with Operational Excellence: who teaches what, when, on which pay structure, and which classes earn their slot.

A fixed payment per class leaves the studio carrying the risk of low attendance when the class runs. The instructor's exposure depends on the agreed cancellation terms and whether any pay varies with attendance. Hourly pay with guaranteed hours adds a further commitment, since the studio pays for the agreed hours whether or not classes fill them, in exchange for more say over the instructor's week. A salary extends both the commitment and the say. A class running well below capacity can be moved, merged, given to a different instructor, or kept on purpose because its members go on to book other classes. Attendance alone cannot choose between those. Put realised revenue and direct cost beside attendance for the class, compare it with similar slots, and where possible trial one change at a time. Follow the class's members into their later bookings before calling it a feeder, and leave the review long enough to see past seasonal swings. Before changing who teaches a class, check how many of its regulars come only to that instructor.

A second site: Commercial Strategy

Whether to open a second studio or club is a Commercial Strategy question before it is a property question: what the first site earns without the founder on the floor, and whether that can carry another lease.

The fitness-specific part is the instructor bench. A second site needs its own instructors and its own timetable, and a timetable that fills at one address may not fill at another. Franchising is the other route, trading capital against control, and what a fitness brand gives up by franchising or owning sets out both sides.

Positioning in a crowded market: Brand Intelligence

A premium studio has to be clear about what it offers that the next studio does not, and that work starts in Brand Intelligence, which reads the category and the competition before a position is chosen.

The same 2026 report found independents made up a greater share of private-sector club closures than chains, 58.2 per cent against 41.8 per cent, and the write-up drew from this the importance of clear differentiation for independents. The write-up does not state the period those closure shares cover, and they are shares of closures, not closure rates. What they mean for one studio depends on its own street. Comparing competitors' homepages can reveal promises absent from the pages reviewed, as what ten London reformer studios' homepages leave out illustrates. An omitted promise only becomes a position once members confirm they want it, so ask current members which differences they use and would pay to keep.

The founder's largest decisions: Strategic Counsel

Some decisions arrive with a deadline: a landlord's terms, an investor's offer, a partnership proposal, a lead instructor resigning. Strategic Counsel is senior judgement on calls like these when they cannot wait for a full engagement.

The useful version is specific. A proposed lease gets tested against the cash needed through a slow opening. A lead instructor's departure gets tested against who can cover her classes and what those classes contribute. A fast view still depends on the numbers behind the decision being shared.

Working with The Boutique Consultancy on a studio or club

Kirsty Newman leads pricing, positioning and marketing for studios and clubs, after commercial roles at L'Oréal Group and Coty and four years running an aesthetics clinic. Gaia Gabiati leads the operating side. Her health-club years, from a premium private health club in Milan to Virgin Active and Third Space in London, sit on the operator side of every problem above: rotas, instructor teams and members who notice when either changes. Studios not yet open get the same work as clubs with years of trading behind them.

Questions fitness studio and health club owners ask

How does a premium club defend its price as low-cost gyms grow?

By knowing which of its differences members actually value. Service, coaching, programming, space and being known by name are possible advantages, not guaranteed ones, since a low-cost operator nearby may offer some of them. Visit the actual local alternative, list what differs, then ask members which of those differences they use and would pay to keep. The ones they name are the premium; the rest are cost.

How should instructors be paid in a boutique studio?

There is no single right structure, so compare them on total cost rather than headline rate. Price the teaching, preparation, cover and any other agreed work under each structure at a quiet, a typical and a full level of bookings. Be clear whether an hourly rate comes with guaranteed hours, because that is where the risk moves. A bonus tied to class fill or retention is an option to test against those same levels, not a default.

What changes commercially between a boutique studio and a full health club?

Take two illustrative models. A studio running one discipline earns mostly from classes, packs and memberships, so its margin questions centre on class fill, instructor cost and rent. A club earns across memberships, personal training, treatments or a café, and carries the cost of larger facilities and plant. Compare contribution by revenue line, capacity by space, and the cash each commits up front.

When does a studio's timetable need rebuilding rather than adjusting?

When the same time bands underperform whichever class or instructor fills them. Moving classes around inside those bands will not fix that, because the band is the problem, perhaps because members are not free then or a nearby studio already owns that hour. Compare contribution by time band across several quarters and instructors. If the weak bands stay weak, rebuild the week around the hours that do fill, rather than reshuffling classes.

When more than one of the five is live, start with the one that has a date attached: a lease to sign, an instructor's notice period, a price change already announced. Start a conversation with The Boutique Consultancy about the one with the nearest date.
